We have seen a lot, and it is rare that a job surprises us technically. This one did.
It started simply enough. A customer wrote:
"I need a replacement for my Autostrong N212 hydraulic chuck. It broke down on my old Okuma lathe. Attached are 2 pics"

Easy, we thought. We picked a replacement from our lathe chuck catalogue — the EASYCUT THRU-HOLE POWER CHUCK 3H-12A8, 3 JAWS, 304 mm, A2-8 — quoted a price including installation, and the order was confirmed.
The plan was two steps:
We could not tell from the photographs whether the spindle nose was an A2-8 or an A2-11, so we ordered both adapter flanges and went prepared for a small change in the field — an incompatible draw tube nut at worst.
What was waiting at the customer's shop was not a conventional spindle face and draw tube. It was a one-off assembly, built at Okuma or by their local dealer twenty or thirty years ago, and unlike anything in a manual.

So did we pack up and leave the customer with a dead machine?
No. Three hours of measuring, thinking and working the problem, and the old assembly was mated to the new chuck. The lathe was back in production the same day.

The whole job, parts and labour, came to CAD 3,630.55 — against a machine that was otherwise stopped.
Three things came out of it that apply to any chuck replacement on an older machine.
You cannot identify a spindle nose from a photograph. A2-8 and A2-11 look the same in a picture — what separates them is the bolt circle and the taper size, and neither is measurable on a phone photo. Read the machine plate or measure the mount before ordering.
On a machine twenty years old or more, assume the drawtube has been changed. Field modifications made by a dealer, or by a previous owner's millwright, do not appear in any documentation. The original manual describes the machine as it left the factory, not as it stands on the floor.
When the mount is uncertain, order both flanges. A spare adapter flange costs a fraction of a second site visit, and it is the difference between finishing in an afternoon and finishing next week.
